When Should You Add Salt and Oil to Pizza Dough?
Salt can go into pizza dough at the beginning of mixing or later in the process. Both methods can work. The difference is how ingredient timing affects hydration, gluten development, mixing, and ultimately how the dough behaves.
The Short Answer
There Isn't Only One Correct Mixing Order
A common question I get is whether salt should be added to pizza dough immediately or held back until after the flour and water have started mixing.
The answer is that both methods are legitimate.
Many pizzerias add salt early in the mixing process and make excellent dough. Adding salt at the beginning does not prevent flour from hydrating.
But there is also a legitimate reason some bakers delay adding salt. Salt changes the way gluten proteins interact with water and how the gluten network develops during mixing.
A study published in the Journal of Cereal Science found that sodium chloride delayed gluten protein hydration and gluten network formation while increasing dough strength and stability.
My takeaway: Don't think of this as right versus wrong. Think of ingredient timing as another tool for controlling dough development.

What Does Salt Actually Do in Pizza Dough?
Salt does much more than make pizza dough taste better.
It affects gluten development, dough strength, mixing characteristics, and fermentation.
Research published by McCann and Day in the Journal of Cereal Science examined wheat doughs with different salt levels and found that salt delayed gluten network formation while affecting the final strength and structure of the dough.
In practical terms, dough containing salt may develop differently during mixing while ultimately becoming stronger and more stable.
Salt can slow aspects of gluten hydration and development. It does not stop flour from absorbing water.
Method One
Adding Salt at the Beginning
There is nothing inherently wrong with adding salt at the beginning of your pizza dough mixing process.
Plenty of professional pizza dough formulas use this approach successfully.
You might combine water, salt, yeast, and flour at the beginning and then develop the dough through normal mixing.
Salt is present while the flour hydrates, but the flour still absorbs water and gluten still develops.
The salt simply changes the characteristics and timing of that development.
Method Two
Why Some Bakers Add Salt Later
Delaying salt is also an established bread-making technique.
The clearest example is the traditional autolyse.
In an autolyse, flour and water are typically combined first and given time to rest before salt is incorporated.
King Arthur Baking's guide to using the autolyse method explains that a traditional autolyse consists primarily of flour and water, with salt intentionally held back until afterward.
King Arthur also notes that salt tends to tighten gluten, which is one reason it is omitted during the initial autolyse period.
You don't need to perform a long autolyse to use the same general principle in pizza dough.
A staged mixing process might look like:
- Combine the flour and most of the water.
- Begin mixing until the flour is hydrated and the dough starts coming together.
- Add the salt.
- Continue developing the dough.
- Add the oil later in the mixing process.
Practical Technique
Should You Dissolve the Salt in Water First?
If you're adding salt later in the mix, reserving a small portion of your formula water and dissolving the salt in it can make incorporation easier.
King Arthur encountered this exact issue while testing autolyse methods. In its autolyse testing , the company experimented with reserving part of the recipe water to help incorporate delayed ingredients.
For example, suppose your recipe calls for 364 grams of water.
Instead of adding all 364 grams initially, you could hold back approximately 20–30 grams.
Dissolve the salt in that reserved water, then gradually incorporate it once the dough has begun developing.
That can help because:
- The salt is already dissolved.
- The liquid helps distribute it throughout the dough.
- You still get an initial period where the flour hydrates without the full amount of salt present.
Important: This water is part of your existing formula. If your recipe calls for 364g of water, you are not adding an extra 20–30g. You're simply reserving it from the original amount.
Potential Problem
The Challenge With Adding Salt Too Late
There is a practical downside to delayed salt addition.
Once a dough has become highly developed, introducing additional water or dry ingredients can become more difficult.
King Arthur's autolyse experiments found that delayed ingredients sometimes required additional effort to distribute completely through already-hydrated dough.
That is one reason I would avoid simply dumping dry salt into a nearly finished dough.
Either add it relatively early in the staged mixing process or dissolve it in reserved formula water and introduce it gradually.
What About Oil?
Why I Prefer Adding Oil Later
Oil presents a different issue.
If oil is present before dry flour has had an opportunity to absorb water, some flour can absorb or become coated with oil instead.
Longtime pizza dough consultant Tom Lehmann specifically recommended what he called the delayed oil addition method in his work for Pizza Today.
Lehmann's method was straightforward: mix the flour and water for roughly the first couple of minutes so the flour has time to hydrate, then add the oil and continue mixing.
He also discussed the same principle in his guidance on staging pizza dough ingredients .
Simple rule: Give water first access to the flour. Add the oil after the flour has begun hydrating.
My Process
The Mixing Order I Use for My Pizza Dough
For my long-fermented New York-style pizza dough, I generally prefer a staged mixing process.
- Add the flour, most of the water, yeast, and diastatic malt.
- Begin mixing and allow the flour to hydrate.
- Add the salt after the dough begins coming together.
- Continue mixing to develop the dough.
- Add olive oil later in the mixing process.
- Continue mixing until the oil is incorporated and the dough reaches the development I'm looking for.
If I want to make the delayed salt addition easier to distribute, I can reserve a small portion of the formula water and dissolve the salt in that water before adding it.
This approach is consistent with the principles behind traditional autolyse and delayed oil addition, but it is still only one valid dough-making method.
Dough Balling
Should You Use Oil or Flour When Balling Pizza Dough?
Ingredient timing isn't the only place where oil can affect your dough.
During balling, you're trying to create surface tension while allowing the dough's seams to adhere to themselves.
If you heavily coat all of the surfaces with oil while folding the dough, those surfaces can become more difficult to seal together.
That's why flour is often a forgiving choice during balling, particularly for beginners.
The goal isn't to bury the dough in flour. Use only enough to manage sticking while allowing the dough to remain slightly tacky.
The Important Distinction
A Light Film of Oil Is Different From Saturating the Dough
I sometimes use a very light film of oil on my hands when working with sticky dough.
That's different from intentionally coating every folded surface with oil while forming the dough ball.
Once a dough ball has been formed and properly sealed, lightly oiling the outside of the finished ball or its storage container can also help control sticking and surface drying.
The distinction matters: managing surface sticking with a small amount of oil is different from putting enough oil between folds that the dough cannot adhere to itself.
